Gala planning timeline.

Backward planning from the night, using the Harbour Gala (200 guests, a Thursday in November, downtown hotel ballroom) as the worked example.

Generate a dated version with the timeline generator.

12 to 15 months out.

Set the net fundraising target and what the money will fund. The Harbour Gala committee wrote one line: "Net 120,000 dollars for the paediatric emergency renovation." That line becomes the story of the ask.

Set the cost envelope. The Harbour Gala started at 25,000 dollars with a plan to reach 40,000 dollars through table sponsors.

9 to 12 months.

Sign the venue contract. The Harbour Gala's hotel set an 18,000 dollars food and beverage minimum, roughly 24,000 dollars all-in with the 18 percent service charge and HST.

Hire the planner or appoint the staff lead. The Harbour Gala's planner works on a 4,500 dollars flat fee.

6 to 9 months.

Send the save-the-date to past attendees and major donors.

Book the MC and the auctioneer, if using one. A professional auctioneer or a confident MC who has run a paddle raise before is worth the fee.

3 to 6 months.

Send invitations at 8 to 10 weeks for individual tickets; table buyers will already be committed.

Identify the lead gift for the paddle raise. The ask works best when the first paddle is a pre-arranged gift at the top level.

4 to 8 weeks.

Collect guest names, dietary needs and accessibility needs from every table captain. Chase them; table captains are the slowest part of a gala.

Draft the seating plan. Major donors near the stage and the presenting sponsor's table front and centre.

The week.

Final numbers to the hotel at the guarantee deadline. Read the BEO line by line.

Rehearse the program in the room: the MC, the speaker, the auctioneer, the cue for the lighting change at the ask.

The full guide, with tables and checklists, continues below this video.

12–15 months out

  • Set the net fundraising target and what the money will fund. The Harbour Gala committee wrote one line: “Net $120,000 for the paediatric emergency renovation.” That line becomes the story of the ask.
  • Set the cost envelope. The Harbour Gala started at $25,000 with a plan to reach $40,000 through table sponsors.
  • Choose the date. Check it against the other major galas in your sector; Toronto’s fall calendar is crowded and your donors are on everyone’s list. A Thursday in November is easier to secure than a Saturday and corporate guests attend reliably.
  • Tour ballrooms with the venue tour checklist. Get the F&B minimum, the service charge, the AV house rules and the load-in times in writing.
  • Recruit the gala chair and committee. Each committee member should commit to selling or buying a table.

9–12 months

Florist building a sample bouquet for a couple in a studio
  • Sign the venue contract. The Harbour Gala’s hotel set an $18,000 F&B minimum, roughly $24,000 all-in with the 18% service charge and HST.
  • Hire the planner or appoint the staff lead. The Harbour Gala’s planner works on a $4,500 flat fee.
  • Build the sponsorship deck with the sponsorship deck template. Approach the presenting sponsor first, then last year’s sponsors, then new prospects.
  • Decide on the fundraising tools: paddle raise, live auction, silent auction, raffle. If a raffle or 50/50 is in the plan, confirm the organization is eligible and start the lottery licence process now.

6–9 months

  • Open table sales. Send the save-the-date to past attendees and major donors.
  • Book the MC and the auctioneer, if using one. A professional auctioneer or a confident MC who has run a paddle raise before is worth the fee.
  • Book the entertainment: the Harbour Gala booked a mentalist for the set before the ask and two strolling magicians for cocktails and the gap before first plate.
  • Book AV and lighting; confirm what the hotel’s house supplier must provide.
  • Start soliciting auction items. Experiences and one-of-a-kind items outsell gift cards.

3–6 months

  • Send invitations at 8–10 weeks for individual tickets; table buyers will already be committed.
  • Identify the lead gift for the paddle raise. The ask works best when the first paddle is a pre-arranged gift at the top level.
  • Choose the beneficiary story. Book the speaker or produce the short video; rehearse the speaker.
  • Menu tasting with the hotel. Confirm the timing of each course against the program.
  • File the risk register with the risk register template: a sponsor withdrawing, a speaker unwell, the ask falling flat, a weather day.

4–8 weeks

  • Collect guest names, dietary needs and accessibility needs from every table captain. Chase them; table captains are the slowest part of a gala.
  • Draft the seating plan. Major donors near the stage and the presenting sponsor’s table front and centre.
  • Collect all performer tech riders and send them to the hotel and the AV lead.
  • Finalize auction items, write descriptions and the bid sheets or the mobile bidding setup.
  • Write the run of show with one owner per cue. For the Harbour Gala: cocktails 6–7, doors to the ballroom at 7, dinner 7–9, mentalist set, then the paddle raise before 9.

The week

  • Final numbers to the hotel at the guarantee deadline. Read the BEO line by line.
  • Rehearse the program in the room: the MC, the speaker, the auctioneer, the cue for the lighting change at the ask.
  • Brief the volunteers and the paddle spotters. Print the run of show. Pack the day-of emergency kit.

The 48 hours after

  • Thank-you calls to the lead donor, the presenting sponsor and the gala chair within 48 hours.
  • Reconcile pledges against payments; follow up on unpaid paddle pledges within a week.
  • Send the post-event survey and hold the committee debrief within two weeks.
  • Sponsor reports with photos within two weeks; the impact update when the funded project is complete. See the stewardship notes.
